传统方式的弊端

传统的招聘面试认为,面试的主体就是面试者,客体就是应聘者,内容就是与岗位职责与规范相关联的题目。这一概念强调的是面试者考察应聘者的手段与方式,忽略了企业和应聘者也是面试的主体。因为,面试的实质是企业和应聘者之间的互相考察,而面试者仅仅处在代理的位置上:没有认识到从企业和应聘者的角度出发,以企业和应聘者现在、未来的合作为内容,反映企业战略特征的重要性。因此,这种传统的招聘面试出现了一系列的问题,比如,面试指标不充分,忽视了面试者和应聘者的个人偏好与心理取向等隐性指标;忽视了结构化面试在将评价和比较的背景提升到战略层次时,表现出的功能性缺陷;以及将结构化和非结构化面试对立等。因此,要突破传统招聘面试的概念狭隘、指标片面、功能局限、形式僵化的局面,就须以企业战略为导向,从认知和操作上深化对招聘面试的概念、内容和实施策略的认识,以达到通过面试发现优秀人才的目标。

PC-面试是什么

传统招聘面试只把面试者作为面试的主体,但事实上招聘面试的过程中有三个主体,即招聘企业、面试者和应聘者。相应的,面试包含三层含义:

第一层就是从面试者的角度来说,招聘面试就是面试者按企业要求了解、评价应试者的过程,在这一层含义上,面试者如何执行企业的选人标准、控制个人的偏见、使应聘者的能力得到充分发挥时,会受到信息不完全性和有限理性的限制;第二层从招聘企业的角度,面试就是企业委托面试者挑选与企业的战略、文化、价值观、未来发展相适合的人才,与岗位相匹配的员工,以实现人一组织和人一岗位相匹配的过程。在这一层含义上,企业如何将战略、价值观、文化等要求内化为面试者的评价标准,如何将岗位规范转化为面试者的评价标准,也受到信息不完全性和有限理性的限制;第三层,从应聘者的角度,招聘面试就是应聘者正确地了解和评价企业,建立心理预期的过程,在这一层含义上,应聘者如何通过面试者和面试的内容与过程来考察企业,企业为应聘者提供何种程度的关于企业与工作的信息,应聘者如何确立对企业的心理预期,同样受到信息不完全性和有限理性的限制。

所以,上述三层含义都存在信息不完全性和有限理性的限制问题,同时又都会受到环境不确定性的影响,企业和应聘者不可能通过面试者和面试过程所反映出来的信息,全面理解及订立包含一切的正式契约,只能建立相对确定的心理预期,这种心理预期就是心理契约(Psychological Contract,简称PC)。也就是说,心理契约(PC)是企业和员工双方在环境不确定性、信息不完全性和有限理性等三方面限制的情况下,就相互关系中自己必须为对方付出什么,同时对方又必须为自己付出什么的一种主观信念。因此,企业招聘面试的过程应该是企业和应聘者通过面试者和面试的内容及过程的相关信息,建立心理契约的过程。

PC-面试的内容转化

PC-面试的内容围绕以下两个方面展开:企业要求应聘者承担的责任(为企业做什么)和应聘者要求企业承担的责任(为应聘者做什么)。

首先看围绕“企业要求应聘者承担的责任”开展的面试内容。在心理契约中把企业要求应聘者的责任称为“企业对员工的预期”,它由现实责任和发展责任组成:现实责任是指员工为维持组织当前正常活动所必须承担的指向现在的责任义务;发展责任是指员工为维持组织长期发展所必须承担的指向未来的责任义务。具体的“企业要求应聘者承担的责任”是由心理契约中“企业对员工预期”的项目转化而来,参见表一。

其次,围绕“应聘者要求企业承担的责任”开展的面试内容。在心理契约中将之称为“员工对企业的预期”,也由现实责任和发展责任两个维度组成:现实责任是指组织为维持员工当前正常工作生活所必须承担的指向现在的责任义务;发展责任是指组织为维持员工长期工作生活所必须承担的指向未来的责任义务。基于心理契约的面试内容中, “应聘者要求企业承担的责任”由心理契约中“员工对企业预期”的项目转化,具体的参见表二。

PC-面试的实施模型

PC-面试的主要过程包括以下几个部分(参照图一):首先,要明确企业特征,不仅包括岗位职责的特征,还包括企业文化、战略的特征,工作情境和组织情境,以及职业的动态化特征。其次,根据企业特征确定面试指标,包括显性指标和隐性指标。通过结构化的策略确定显性指标,通过培训确定隐性指标,并将其内化为面试者个人的心理取向。最后,进入面试过程的操作,也就是面试者如何发觉应聘者能为企业做什么和应聘者如何发觉企业能为其做什么的过程,主要操作策略包括呈现企业特征,激活应聘者的特质以及使应聘者对企业预期现实化。

PC-面试的操作

面试者是受企业委托与应聘者直接接触的企业代表,一方面,他们是应聘者评价和了解企业的窗口;另一方面,他们还是隐性指标的载体,是对应聘者评价的执行者。因此,必须对面试者进行充分培训。培训的内容主要包括:面试组织与操作过程中相关CI(企业形象)展示的培训;企业文化与战略目标内化的培训和如何将这种内化的文化应用到招聘过程中的培训;面试过程中的提问及控制技巧的培训;以目标和结果为导向的面试操作系统的培训等方面。

接下来,就从企业特征呈现、应聘者特征激活以及使应聘者对企业预期现实化等三个方面就面试者的操作具体分析如下:

首先,企业特征呈现。PC-面试的过程也是企业和应聘者建立心理契约的过程。所以,企业必须把企业特征(包括工作特征)呈现给应聘者,这是建立应聘者对企业形成合理预期的前提。企业特征呈现的方法主要以真实工作预览(简称RJP,是Realisticjob preyiews开首字母的缩写)为基础,展示通过工作分析和组织分析确定下来的企业特征等内容,主要包括:企业战略、企业文化、工作氛围、工作的物理环境、工作内容及压力、工作的待遇、工作的上下联系、组织对工作的支持程度、未来的职业发展方向等。展示的方式有:书面方式、口头方式、录像方式。虽然录像方式可以综合书面和口头的信息,但是,录像方式成本高,且实施不方便;书面方

式给人以可靠的感觉;口头方式比较灵活,可以展示一些隐性的特征。总之,面试需要根据实际情况采取符合企业特征的程序、方式,以保证应聘者对未来工作的全面了解。

其次,应聘者特征的激活。面试的根本目的是挑选与企业预期相吻合的人才,但应聘者的很多特征都是隐性的,必须进行激活,使其表现出来,这样才能做出尽量准确的评价。由于基于心理契约的招聘面试存在隐性和显性的内容及指标,所以,应该采用“形散而神不散”的题目作为激活手段,它要求事先依据面试目标拟定面试的内容框架,此所谓“神不散”,但不事先拟定题目、不规定逐一提问的顺序,而是根据应聘者回答某一问题的情况,顺势追问,此所谓“形散”,从而做到“有的放矢”和因人而异的结合。这类题目的设计主要依赖案例分析和情境模拟两种方式。

案例分析式的题目设计:由面试者向应聘者提供一个特定问题的相关信息,应聘者根据给定信息进行合理的假设,之后向面试者提出一连串逻辑性较强的问题,以进一步收集信息,最后做出总结并提出建议。面试者借以测试应试者的反应能力和创新能力。

情境模拟式的题目设计,是指为应试者提供一个逼近真实的模拟情境,让应聘者解决某方面的一个“现实”问题或达成一个“现实”目标。面试者通过观察应聘者的行为和达成的行为结果,来鉴别应聘者的工作能力、人际交往能力、语言表达能力、组织协调能力等综合素质。例如,假设你是公司总经理,人力资源部经理向你汇报:由于开发部人员无法抽出时间对应聘者进行面试,招聘工作一拖再拖,这样下去,就无法完成招聘工作。你询问了开发部的工作情况,开发部经理回答:工作任务非常紧迫,在近一段时间内,确实无法安排面试。请你谈谈如何处理这个问题。

最后,期望合理化。现实工作预览(RJP)通过为应试者提供特定职位的特殊信息,使应试者对组织的期望趋于合理。它适用于有固定工作职责的招聘。那么,在企业所处环境不断变化的背景下,由于市场要求的多变,技术的不断更新,组织的持续变革,使得越来越多的工作岗位及其要求处在变化之中。此时,该如何使应聘者对企业预期现实化、合理化呢?应试者期望降低程序(Expectation-lowering procedure,简称ELP)则是一种不依赖于特定的工作分析,协助应试者仔细的审视自己对未来工作的期望,并对这些期望给予现实评价的方法,它在一定程度上适应了多变的环境要求。ELP的操作分为两部分,第一部分由专家为应试者提供“期望认知”材料;第二部分由专家与应试者进行“期望交流”(附录一和附录二是ELP的举例,供参考)。

小结

在环境多变和文化制胜的背景下,企业的招聘面试必须以战略为导向,发挥服务企业战略的功能。PC-面试恰恰能从概念、内容以及操作上,做到以战略为导向,将结构化面试和非结构化面试完美结合,在企业特征呈现技术、应聘者特征的激活及其期望降低技术的帮助下,实现服务企业战略的功能,从而使员工工作满意度提高、员工流失率降低,企业效能提高之目的。

附录一“期望认知”

在一个人进入组织之前,他经常有不现实的期望,例如报酬提升、晋升、工作条件和未来的职业发展等。根据这些期望,他和组织建立起心理契约,即他期望组织未来能够为他提供什么,组织期望他未来为组织提供什么。有时候,这些期望不能相符。我们希望你关于工作的期望更加现实。

As we all know: the main instructional aims of learning English in primary school is to cultivate pupils’ basic abilities of listening and speaking and their good sense of the English language. So in this lesson I’ll mainly use “Task-based” teaching method. That is to say, I will let the Ss learn in real situations, finish a task by making a survey”How do you go to school?” to help Ss to get a better understanding of the key phrases. I will arrange these activities: guessing game, finishing a survey and having a competition. And in this lesson a recorder, CAI, will be needed.

3. teaching procedures

I’ll finish this lesson in five steps.

step1. lead--in

I will begin my class with “drawing and guessing” game, just like this : I show students some vehicles such as bike, bus ,jeep which they learned before by “Stick Figures” and ask them guess what’s it.

Purpose: It is important to form a better English learning surrounding for the Ss by guessing game. And at the same time it provides situations to review learned knowledge for the next step.

step2. prestentation

Now I’ll mainly talk about this step.

【1】First, there is a Free talk between T and Ss. For example: I show many pictures of beautiful cities and ask students some questions, such as “do you like this city?where do you want to go ?”and help Ss to answer them with “by train ,by plane,by ship”.

By the way, I show the picture of a school, and say“ I go to schiool by bus” ,Ss read this sentence. do the actions and ask “how do you go to school?”,show many pictures of tools such as ,on foot by bike ,by bus to help students answer my question one by one.

To present the key structures one by one is much easier for the Ss to learn and grasp the meanings.

【2】With the help of the CAI I set a situation to help Ss understand the way of using these key phrases:

A boy is coming, who is going to school. He says: I go to school by…Then play the sounds of bus, bike ask students to listen carefully and tell “I go to school by…“ according to the different sounds, by the way , I present another new phrases:by subway

Purpose:Make Ss use these new phrases with sentence structures, to help Ss use the language in a real situation.

step3. practise

【3】I order to make every student read these new phrases correctly, I design a ”drill “in this step, I show cards as soon as possible ,students should read the words quickly and spell them. Then I ask How do you go to school?students answer ”I go to ......“also I will quicken the speed to ask .

The purpose is to draw the whole studentsattention to the spelling of the words

【4】After this, I ask Ss to do ”Lets play “ in fours. They use places cards and vehicle cards, ask and answer:How do you go to …? I go to … by…”

【5】If Ss can ask and answer expertly, I will ask them to make a short dialogue.

The purpose of this is to help students to learn those sentenses through a ture situation and make the dialogues in order to check if Ss can usse these key prases、sentences structures skillfully

step 4. consolidation

Let students do a survey about ”how do you go to school?“and the table like this :write down names and tools another Ss choose

Task-based teaching method is used here to develop Ss’ ability of communication and also their ability of co-operation will be well trained.

step 5. homework

Ask students to collect other kinds of transport tools through the library ,computer.

The purpose of this is to stimulate the interest of learning english and to wide the studentsknowledge

step6. blackboard design

My blackboard design like this :on the left Ishow the phrases:on foot,by bus.......on the right there are many sentences:how do you go to school?I go to ......”

step 7. assessment

Due to the studentsage ,I make every students work in class through many activities in order to stimulate the studentsinterest and provide they a wide thinking room. I make students learn this lesson very well through desiring scene statues
